Balanced comparison for people already using cloud AI who are asking whether private models are worth it. Spoiler: sometimes yes, sometimes no — sensitivity and ops appetite decide.

Dimension Private / local LLM Cloud (ChatGPT, Claude, Gemini, Copilot, Grok)
Privacy / data control Strong when fully local or private infrastructure Depends on vendor terms, retention, admin controls
Peak capability / quality Often lower than frontier cloud (2026 reality) ChatGPT, Claude, Gemini, Copilot, Grok — usually higher peak reasoning and polish
Cost over time Hardware + power + time; good at high private volume Seats / tokens; excellent at low volume or burst use
Offline access Yes after models are downloaded No (or limited offline caches only)
Setup effort Higher — installs, VRAM, ops Lowest — browser signup
Multi-user / SSO Build or buy internal stack Mature team plans & admin
Multimodal (vision, etc.) Improving; varies by model Generally stronger product surface
Compliance narrative Clearer data residency story if done well Use vendor BAAs/DPAs where available — still cloud

Installed Ollama is not the same as private

A local-looking app can still send the prompt to a hosted model (:cloud tags or a signed-in cloud). That row belongs on the cloud side of this table. Downloaded weights on disk are the private path. See Getting started.

When cloud AI still makes sense

  • You need frontier reasoning quality every day
  • Data sensitivity is low and policy allows vendor tools
  • Your team is non-technical and needs zero ops
  • You want polished multimodal and plugins out of the box
  • Hardware budget is effectively zero for the next 12 months

When private AI makes sense

  • Client, HR, health-adjacent, or privileged content must stay controlled
  • You need offline or regional resilience
  • API/seat costs are climbing and workloads are repetitive on private corpora
  • Developers want private coding assistance on proprietary repos
  • You can fund hardware and light ops for a clear privacy win
Hybrid is normal. Many Australian teams keep cloud for creative/low-sensitivity work and private RAG for internal knowledge. Purity is optional; judgement is not.
